After generating $2,900,945 I called it quits to agency-land and told my co-founder I was done. Toughest business decision I've had to make.
Nov 2016 - I opened doors to my very first design studio (from my bedroom). It was tough. However there was no time to waste. I started responding to all the enquiries that had come through to my personal portfolio. Soon I was juggling 4-6 projects at a time. My goal was to save up enough to make my very first hire within the first year.
I spent the first 6 months building runway. Another 2 months trialing interns and bringing on freelancers to see what it's like to have people 'in the team'. I also saw this as an opportunity get the feelers on all the boring accounting side of things.
Mid-2017 I had made my very first full-time hire. All I could think about was, crap I need to make $80,000 just to cover their salary. Figuring out the accounts and legalities around setting up the business efficiently was also a draining.
Early 2018 - I realised how quickly things could grow when you have a great team player and process in place. I had forgotten about the $80,000 burden and was already thinking about how I could bring on a second member to ramp up our capacity.
April 2018 - I employed my second full-time product designer. Within the same year I hired another 4 more designers (1 Australia, 1 USA, 2 remote from the UK) and a product manager.
Things grew quick but in 2019 I felt stagnated. Personally.
The company was running on it's own and I felt that I had no involvement anymore. The endless cycle of chasing project after project and not being able to see it through to the end (Eg. track how the product is performing, deeper understanding of the customers, increasing conversion rates etc) left me feel a little un-motivated. This really is just the nature of how agencies operate.
Sadly, I had to make the tough decision to wind down the company because my heart wasn't in it anymore. I didn't want to waste everyone's time and sticking around to make a quick buck wasn't my intention. It was obviously on good terms and since everyone was such a snatch, they found themselves a new gig fairly quickly.
By this time I had built over $1.7M in revenue and a dead agency.
June 2019 - One of my best mates (who also so happened to be a product designer) had jumped out from his lead role to startup his own studio. Similar to me he had the same ambitions to start an agency and also run an innovation lab on the side to explore new ideas. To me it made sense to join forces so we could take what we had to the moon. My idea was that I would focus on the business and he could focus on the product/development side of things.
December 2019 - We officially merged and I was happy to bring everything I had under his new brand. I thought a fresh start might be the solution to all my problems. There we were, ready to take the world by storm. We moved into a co-working space and we started working. We harmonised his strong visual style with my heavily growth-driven design strategies. With my contacts and networks we were able to immediately ramp up our top line profits and build a brand that the tech scene recognised.
March 2020 - Within the first 2 months, we had brought on 2 new members but then... COVID hit. Nearly all our clients froze up for a month. Luckily we had an engagement locked in with a couple of very large corporates that helped keep us a float. Shortly after, one of our internal members breached our contract agreement and we had to let him go.
Throughout 2020 - We moved to a brand new office with great city views. We hired 6 more people (our very first developer as well) and generated over $1.2M in 9 months. With COVID and everything happening, we both agreed it was a up-hill battle every day. Throughout 2020 there were a few things I also came to realise:
- Expectations - I'm fairly aggressive when it comes to business but I would never put it above my friendship. Since my co-founder and I have very different leadership styles and pace, I consciously made a number of trade offs to consider his preferences.
- Timelines - My co-founder and I have the same vision but are living on different timelines. I've built a successful agency before and everything we were doing was reliving my previous agency life. On the contrary, he was fresh and excited about the new journey - as he should be. The different timelines led to different expectations and it was hard to stay aligned.
- Passion - Ever since I was a teenager I've been creating websites and apps. I've always been curious and loved tracking and seeing how people would use them. I've also loved growing products, thinking tactically on how we can get more users, more usage etc. The agency was great as it gave me the opportunity to lead a team to create highly successful products for well funded companies. What it lacked was the ability to join them on the journey and really experience and see how they would perform and evolve.
November 2020 - In retrospective 2020 was a great run. We hit all our targets and since I was able to focus more on the business side the numbers we produced were very meaningful. $1.2M in 9 months is not too shabby. However on the 6th of November I pulled my co-founder aside and let him in on the news. I told him exactly how I felt and everything running through my mind. I knew I had to be 100% transparent with him. I had to tread carefully as I needed to balance the business and personal relationship I had with him.
He understood but told me to have a think about it more over the weekend and we'll regroup on Monday.
The weekend was the worst I've had in years. However I still put together my thoughts in a Notion doc and what might the exit plan would be.
I was less worried about the business and more anxious about how he might feel or think. He had been one of my closest mates for the last 5 years and I didn't want the business to be involved.
Monday came and we had a catchup scheduled for 9AM. I'm normally quite calm and collected during these situations. However being on the other side of the table, I was nervous and went straight into the exit plan. Obviously feeling a little let down and disappointed, he acknowledged everything and also understood which was a relief. It was also good to see him approach this with an open mind. He was aligned that it would be best for us to part ways.
The wound is still fresh but I'm just glad we were able to align and meet each other half way.
We're still in the process of organising all the paper work, the split etc. I know during these times we have to be VERY clear and document every little detail. The last thing I want is to end up burning bridges right at the end. We've organised numerous chats to iron out all our expectations so we don't miss any of them.
What am I going to do next?
I have a few ideas up my sleeve but I'm not in a rush to execute.
A few things I have already started are:
- Document and share my journey more frequently on Twitter as I plan to launch a few new products.
- Since I've been a mentor at Antler (A global VC fund for early staged startups) and General Assembly + Academy Xi (Mentoring UX design graduates) I realised I do get a kick out of seeing people crush goals. Something I'm fairly passionate about is to release for a couple of courses over the next few months.
